When it looks bad

The histogram is wide and twin-peaked: a healthy cluster near 40% and a second cluster below 15% or under water, and the low cluster is the same client or service line every period.

Across 20 active projects: 8 above 40%, 7 between 10% and 25%, 5 negative; the bottom 5 erase roughly a third of the profit the top 8 generate.

What to do about it

  • Run a quarterly kill-or-reprice review on the bottom decile of projects; SPI shows the share of firms hitting margin targets rose to 88.8% where project-level execution is actively managed.
  • Feed estimate-vs-actual post-mortems back into rate cards and scoping templates so systematic underestimation stops repeating; the low cluster is usually a scoping pattern, not bad luck.
  • Set budget-burn alerts at 70% of estimated hours with a forced re-scope conversation; firms with integrated project ERP see margin problems before close (SPI: 10.2% vs 8.6% EBITDA).
  • Standardize delivery methodology for repeated project types; SPI links standardization to lower overrun, and overrun is the main mechanism dragging a project from the right peak to the left one.
