How long from first touch to conversion?
№ 171 · Time-to-conversion distribution
Definition
MetricElapsed time from first recorded touch to conversion, as a distribution rather than an average
Unitdays, plotted as a histogram or cumulative distribution
Histogram of days from first touch to conversion. Long tail means brand-building; short means direct-response. Build from first-touch to convert timestamps per converter. Mode informs nurture campaign timing. Example: 18% D1 convert, 28% D7, 32% D30, long tail at D90+.
- D1
- Day 1 retention. Share of a signup cohort returning the day after install or signup.
- D7
- Day 7 retention. Share of a signup cohort returning on the seventh day after install or signup.
- D30
- Day 30 retention. Share of a signup cohort returning on the thirtieth day after install or signup.
Benchmarks
| Bottom 30% | Median | Top 30% |
|---|---|---|
| A right tail extending past 2x the median with a meaningful share of revenue inside it, or a distribution with no mode at all | B2B SaaS 192 to 272 days from anonymous first touch to closed won; enterprise deals above $250K average 192 days; DTC and ecommerce journeys typically resolve in days rather than months | Not a faster-is-better metric; the useful reading is a distribution with a visible mode and a bounded tail rather than a long flat right tail |
B2B SaaS journeys tracked on marketing attribution platforms, Dreamdata aggregated platform data, plus Ebsta and Pavilion 2024 for enterprise deal cycles; measured from anonymous first touch, not from opportunity creation · The 192-day and 272-day figures come from the same vendor on different cuts and different periods, so the gap is definitional rather than a market shift. First touch measured from anonymous web activity produces a much longer cycle than first touch measured from a form fill, and most CRM-based cycle-length reports use the latter, which is why internal numbers are usually shorter than these benchmarks. The Ebsta and Pavilion figure is 2024 vintage. No comparable large-sample distribution exists for DTC, so the ecommerce row is directional only.
| Category | Bottom 30% | Median | Top 30% |
|---|---|---|---|
| B2B SaaS, all deal sizes, first touch to won | over 365 days | 192 to 272 days | under 150 days |
| Enterprise B2B, deals above $250K | over 300 days | approx. 192 days | under 150 days |
When it looks bad
The distribution has two separate peaks rather than one, with a cluster converting inside a fortnight and a second cluster months later, meaning two different buying motions are being averaged into one number that describes neither.
Mode one at 11 days holding 40% of conversions, mode two at 190 days holding 35%, reported as a 96-day average that matches almost no actual deal.
What to do about it
- Split the histogram by segment or motion the moment a second mode appears; a bimodal distribution is almost always self-serve versus sales-assisted or SMB versus enterprise, and a single median across both will misprice both the nurture cadence and the sales capacity plan.
- Set the attribution lookback from the 90th percentile of this distribution rather than from a platform default; with journeys averaging 272 days in the Dreamdata panel, a 30 or 90-day window will attribute a large share of revenue to whichever channel happened to be last.
- Use the tail to size the nurture programme, not the median; if a quarter of revenue sits beyond twice the median, that revenue needs a content and lifecycle sequence measured in months, and buyers consume approx. 13 content pieces before first sales contact.
- Report the distribution alongside touchpoint count per deal; 222 to 266 tracked touchpoints across a journey that long means the question is which touches compound rather than how many there are.
