Are we getting more leverage from each head?
№ 208 · Revenue per headcount
Definition
MetricAnnual revenue (or ARR) divided by full-time equivalents
UnitUSD of revenue per FTE per year
Single line of revenue divided by FTE count. Pull each quarter from finance and HR. Rising trend = operating leverage; flat or falling = hiring outpacing revenue. Best single measure of organizational efficiency. Example: $185K/FTE Q1, $248K/FTE Q4 (improving efficiency).
- FTE
- Full time equivalent. Headcount normalised to full time hours. Two half-time people count as one FTE.

Private B2B SaaS and AI-native companies, roughly $1M to $100M ARR, full-year 2025 data, ARR divided by full-time equivalents · Sources agree on direction and disagree on level because samples differ. Benchmarkit and Aleph report a $193K median across 342 companies, while SaaS Capital reports $141,125 across a broader survey of 1,000+ companies that skews smaller and uses total revenue rather than ARR. Quartiles were published, so top30 is approximated from the upper quartile and reads slightly conservative. The 29% single-year jump to 2025 is real but comes as much from headcount reduction as from revenue growth, so a rising line is not automatically good news. FTE definition is the weakest part of this metric: contractors, offshore teams and outsourced support move the denominator materially. Outside software the levels are not comparable, ranging from under $35,000 per head in restaurants and general retail to $720,000 in a public DTC cohort, so never read this line across business models.

When it looks bad
The revenue-per-head line climbs steadily while the absolute revenue line is flat or falling, which means the ratio improved through denominator cuts rather than output.
Revenue per head rises from $150K to $185K over four quarters while revenue falls 3% and headcount falls 22%.
What to do about it
- Freeze backfills in non-differentiating functions for two quarters and re-measure. The High Alpha dataset shows median headcount at $20M to $50M ARR fell from about 225 in 2022 to under 150 in 2025 while growth rates held, and the mechanism was slower backfilling rather than mass layoffs.
- Publish the metric split by function, not company-wide. A company-level ratio hides that engineering is the function most often cut, 42% of companies in the High Alpha sample, while quota-carrying headcount is the constraint on the numerator.
- Pair the chart with compensation as a percent of revenue on the same axis. If revenue per head rises while comp per head rises faster, the leverage is fictional, and the pairing catches it inside one quarter.
- Re-baseline the denominator definition once and write it down: FTEs only, contractors converted at hours worked, offshore teams included. Cross-company comparisons collapse without this, and internal quarter-on-quarter comparisons drift as contractor mix changes.
