How efficient is our headcount relative to revenue?
№ 020 · ARR per FTE
Definition
MetricEnding ARR divided by full-time-equivalent headcount
Unitcurrency per employee
Line of ARR divided by full-time employee count. Healthy SaaS at scale: $200-300K per FTE. Build by snapshotting ARR and FTE count quarterly. Rising trend signals operating leverage; flat or falling means hiring outpacing revenue. Example: $185K Q1, $248K Q4 (efficiency improving).
- ARR
- Annual recurring revenue. MRR at period end multiplied by 12, or the annualised value of active contracts.
- FTE
- Full time equivalent. Headcount normalised to full time hours. Two half-time people count as one FTE.
- SaaS
- Software as a service. Software sold as a recurring subscription rather than a licence.
Benchmarks
| Bottom 30% | Median | Top 30% |
|---|---|---|
| Under $100k past $5M ARR | ~$130k for private SaaS overall; ~$283k for the public-company reference set; later-stage private approaching $400k in the best cases | $230k+ at ~$25M ARR; $350-400k+ best-in-class at $20M+ ARR; public-company reference $369k top quartile |
Private B2B SaaS 2025 data (SaaS Capital survey) with public-company reference points (High Alpha 2025) and best-in-class bands (ICONIQ Enterprise Five); scale-dependent, so compare within ARR band · Bootstrapped companies show higher ARR/FTE than equity-backed at every ARR level (SaaS Capital), partly because they grow slower and hire behind revenue. The metric has climbed every year since 2022 as AI tooling leans out teams; AI-native outliers now reset board expectations well above these bands. Contractors and offshore teams often sit outside FTE counts; normalize before comparing.

When it looks bad
The line goes flat or down through a growth phase: headcount compounds at the same rate as ARR, meaning the company is buying growth linearly with people and building no operating leverage.
ARR doubles $5M to $10M while headcount doubles 45 to 90; ARR/FTE stuck at $111k. At the next doubling the same pattern requires 180 people and the margin structure never improves.
What to do about it
- Set hiring plans against a target ARR/FTE glidepath by function (for example +15% per year), so every headcount request is implicitly a productivity claim; ICONIQ data shows per-FTE efficiency was the one metric companies protected through the downturn.
- Automate the two lowest-leverage functions first: support deflection and CS digital-touch for the long tail typically release the most FTE capacity per dollar in $5-20M ARR companies, without touching quota-carrying roles.
- Normalize the denominator: include long-term contractors and offshore teams at FTE-equivalents before benchmarking; a flattering ratio built on excluded contractors misleads the board and the planning model.
- Read jointly with growth: a rising ARR/FTE with collapsing growth is a shrinking company getting tidy; the benchmark pairs ($230k with 100% growth at $25M ARR, per ICONIQ top quartile) are joint targets, not either-or.
