Does activity actually predict outcomes?
№ 158 · Activity vs outcome correlation
Definition
MetricRelationship between rep activity volume and bookings outcome
Unitscatter of activity volume against bookings per rep, with fitted relationship
Scatter with meetings/week on x and quota attainment on y per rep. Look for correlation strength. Build from CRM plus calendar data. Weak correlation means activity isn't driving outcomes; need to coach on quality. Example: r-squared 0.34 (modest correlation, activity helps but isn't everything).

Benchmarks
| Bottom 30% | Median | Top 30% |
|---|---|---|
| No visible relationship in either direction, meaning activity targets are being met without moving output at all | Conversations correlate weakly and positively with bookings; raw dial and email volume correlate close to zero | Quality conversations per day show a clear positive relationship with attainment, with reps holding 5 or more per day reporting roughly 70% attainment against roughly 63% below that |
B2B SaaS inside sales and sales development, 2024 to 2026 data. Activity measured as daily dials, emails, social touches and quality conversations; outcome measured as bookings or quota attainment. · Confidence is low because no publisher reports a correlation coefficient for this relationship, so the columns above describe direction and strength rather than a fitted statistic. The supporting evidence is indirect but consistent. Bridge Group 2025 shows phone-centric SDR teams averaging 56 dials for 4.6 quality conversations per day against email-centric teams at 28 dials for 3.4, meaning a doubling of dial volume buys roughly 35% more conversations, a strongly sublinear return. Ebsta's finding that the top 14% of sellers generate 80% of revenue and that top performers close 11x faster than bottom performers points the same way: outcome dispersion is far wider than activity dispersion, which is the signature of a weak correlation. The Everstage figure of 70% against 63% attainment at 5 or more conversations per day is an aggregator statistic and is used here only as corroboration.
Category split omitted: No Tier 1 or Tier 2 publisher reports activity-to-outcome correlation by segment or role, so there is no category split with two independent sources behind it.
When it looks bad
The scatter is a flat cloud with high-activity reps spread across the full range of outcomes, so the activity target is being hit without any effect on bookings and is purely a compliance exercise.
Top activity quartile books a median of $310K while the bottom activity quartile books $290K, a difference inside normal variance.
What to do about it
- Replace dial and email targets with quality conversation targets. Bridge Group 2025 shows dials scaling roughly twice as fast as conversations between phone-centric and email-centric teams, so a dial target rewards volume the funnel cannot use.
- Coach discovery rather than adding activity. Analysis of 240,000 minutes of seller calls found top performers 455% better at discovery, and that gap explains far more outcome variance than activity volume does.
- Redistribute accounts before raising targets. With the top 14% of sellers generating 80% of revenue in the Ebsta dataset, moving territory is a larger lever on total bookings than moving activity, and it is available immediately.
- If you keep an activity floor, set it as a floor rather than a target and stop reporting it above that level. Activity below a threshold predicts failure; activity above it predicts almost nothing, and continuing to chart it invites the wrong intervention.
