B2B SaaS, 2024 performance data, N=583 participants. Uses the New CAC Ratio definition, meaning total sales and marketing expense divided by new customer ARR only, excluding expansion. · Three different definitions circulate and they produce very different numbers on the same company. New CAC Ratio, used above, sits at a $2.00 median and rose 14% in 2024. Blended CAC Ratio, which adds expansion ARR to the denominator, sits at $1.40 and fell 12%, and Maxio's analysis makes the point that the blended improvement came from expansion mix rather than from more efficient new-logo acquisition, so the two moving in opposite directions is not a contradiction. Expansion CAC Ratio sits at $1.00, though fewer than half of companies that measure CAC calculate it at all. CAC payback is a fourth metric again, at 18 months median. On the motion split specifically, the intuition that self-serve is cheaper does not survive contact with the data: Benchmarkit finds product-led companies carrying higher sales and marketing spend as a share of revenue over time. The card's real question, whether ACV justifies the gap, is the right one, because absolute CAC by motion is meaningless without the deal size beside it.

When it looks bad

Sales-assisted CAC sits at or above self-serve CAC without a matching ACV premium, so the assisted motion is buying cost rather than deal size and the ratio of CAC to ACV is worse on the expensive path.

What to do about it

  • Set the routing threshold at the ACV where assisted CAC to ACV beats self-serve CAC to ACV, and revisit it every two quarters. This is a calculable number rather than a judgement call, and most teams have never calculated it.
  • Shift effort toward expansion where the ratio is structurally better. Benchmarkit puts Expansion CAC Ratio at $1.00 against New CAC Ratio at $2.00, with expansion already 40% of total new ARR at median and above 50% for companies over $50M ARR.
  • Match your comparison set to your capital structure. Benchmarkit shows VC-backed companies spending 45% of revenue on sales and marketing against 33% for PE-backed, so benchmarking a bootstrapped company against a VC-backed median will make an efficient business look underinvested.
  • Report New, Blended and Expansion CAC Ratio together rather than picking the flattering one. New rose 14% while Blended fell 12% in the same year and the same dataset, and a company reporting only Blended would have missed a deteriorating new-logo motion entirely.
