How long until new hires are productive?
№ 218 · Ramp time distribution
Definition
MetricMonths from start date to full productivity against the role's own output threshold
UnitMonths
Histogram of months from hire to first quota-met month per rep. Right-skewed. Pull hire date and first quota-attainment month per rep. Long tail = hires that should have been cut earlier. Example: median 5 months; 25% of reps never ramp (cut them earlier).
Benchmarks
| Bottom 30% | Median | Top 30% |
|---|---|---|
| 9 months or more | 6.2 months for quota-carrying sales roles | 3 to 4 months for commercial roles |
B2B account executives at 158 companies, 2026 research, average months to full productivity as defined by each responding company · Sales is the only function with a credible multi-year series, and it is moving the wrong way. Bridge Group has ramp at 6.2 months in 2026, the highest in the ten editions of that research, against 5.7 months in 2024 and 3.2 months in an earlier cycle, even though the experience required at hire rose from 2.7 to 3.7 years. Buying seniority is not buying speed. For every other function the published figures are vendor estimates without stated samples, commonly quoted as three to nine months for engineering and eight to twelve months to full productivity generally, and they should not be treated as benchmarks. The deeper problem is definitional: ramp measured to first output, to quota-carrying status, or to sustained full productivity gives three answers months apart, so the internal definition matters more than the external comparison.
Category split omitted: Only quota-carrying sales roles have ramp data from two or more independent sources with stated samples, and the engineering and support figures in circulation carry no methodology.
When it looks bad
The distribution has a long right tail past nine months and a visible cluster of hires whose tenure ended before they crossed the productivity line at all.
Median ramp of 7 months with a quarter of the cohort past 11 months, in a team where median tenure is 22 months.
What to do about it
- Define ramp by an output threshold rather than a calendar milestone. A ninety-day plan that ends in a checklist produces a ramp number that never changes, while a threshold such as first independently closed deal or first solo-owned category produces one that responds to intervention.
- Stop treating experience at hire as the ramp lever. Bridge Group shows required experience rising from 2.7 to 3.7 years while ramp lengthened to a record 6.2 months, so the constraint is process complexity and buyer conditions rather than candidate calibre.
- Instrument the first ninety days, since that is where the variance sits. Gallup finds only 12% of employees strongly agree their organization onboards well, which means most companies have a large, cheap improvement available before any structural change.
- Track ramp by cohort and hiring manager on the same chart as attrition by cohort. Long ramp and early attrition usually share a root cause, and separating the two charts hides that.
