Brand-realised gross margin by route to market for consumer hardware, 2025 to 2026. Excludes the partner's own margin, which is separately observable for public retailers. Ranges are constructed from disclosed retailer gross profit rates plus published distributor margin conventions. · The retailer side of this is well documented and the brand side is not. Public consumer electronics retailers disclose gross profit rates near 21% to 23%, and distributor margin conventions are published in ranges of 3% to 30%, but the brand's own realised margin per partner is contractual and undisclosed, so the ranges above are constructed rather than sampled. Confidence is low accordingly. Two definition traps. First, list discount is not realised margin: co-op, market development funds, price protection, returns allowances and freight typically remove several further points and are often booked below gross margin, which flatters the channel. Second, ecommerce category margins of 15% to 25% quoted for electronics describe a reseller's margin on resale, not a brand's margin on its own product.
Category split omitted: Brand-realised margin by partner type is contractual and undisclosed; retailer-side margin is observable from public filings but no two independent Tier 1 or Tier 2 datasets publish the manufacturer's margin split by channel partner.
When it looks bad
The distribution is bimodal with a long thin tail, and the partners in that tail carry the largest unit volumes, so mix is moving revenue toward the least profitable route faster than total revenue is growing.
Direct at 52% margin on 18% of units, national retail at 29% on 34%, and a two-step distributor at 14% on 48% of units, with the distributor share up 11 points year on year.
What to do about it
- Build a margin bridge per channel down to net realised margin after co-op, market development funds, price protection, returns allowances and freight. List discount alone typically understates the gap between direct and two-step by several points because most of those costs sit below the gross margin line.
- Set a floor margin per channel and be willing to decline volume beneath it. A big-box consumer electronics retailer runs a gross profit rate of roughly 21% to 23% (Best Buy quarterly disclosures) and expects the brand to fund promotion on top of that, so the true cost of the channel is the discount plus the marketing commitment.
- Push accessory and service attach specifically into the thinnest-margin channels, since a protection plan carries 40% to 60% gross margin against a device that may be earning the brand under 20% through that route.
- Where two-step distribution adds 3% to 7% of cost without adding reach, test direct terms with the two or three retailers carrying most of the volume, and price the change against the working capital and credit risk the distributor was absorbing.
